  • Measure your coordination tax: Track one task end-to-end. If system overhead exceeds 10–15% of total task time, the architecture is the bottleneck. Recovering this time is your first hire, at zero cost.
  • Run the bus factor test: List everything that breaks if your most critical person is unavailable for two weeks. Every item is a process living in someone’s head instead of a system. That list is your architecture debt backlog.
  • Sequence correctly: Audit → Architect → Augment: Hiring before fixing the structure amplifies the problem. Buying software before simplifying the workflow automates the confusion.
  • Apply the single source of truth rule: In an optimal setup, every piece of information is entered once and flows everywhere else automatically. If you copy a client name from email to CRM to invoice to project tracker, you are under-equipped.
  • Build for 10x, not for today.  Ask quarterly: “If we got ten times more clients tomorrow, where would the system break first?” If the answer is “I would have to work 20-hour days” you are the bottleneck.
